Run spec: M4 fusion v2, M5 as a live scorer in the runner (Sat Sep 26, 2026, ~09:50)

Status: P1 and P2 frozen (deep mode). Plan: docs/reports/2026-09-26_m4-fusion-v2-m5-scorer-plan.md.

  • Worktree: branch main, ~/Projects/hearsay, shared with the main, Docker, CPU, README, channel-robustness and oversight chats. Stage only this lane's files by path; never git add -A; never push without Nathan. Other lanes' uncommitted edits in the tree (at 28d26fe: scripts/cloud/*, tests/test_cloud_scripts.py, the two m5-xlsr-finetune spec files; the Docker lane's smoke and test edits landed in 28d26fe) are not touched and not staged.
  • Handoff: docs/handoffs/2026-09-26_m4-fusion-handoff.md.
  • Rung: M4 (fusion). Baseline: full suite 452 passed at HEAD 7c17836 (09:45); tests/test_pipeline.py + test_api.py + test_docs_consistency.py 99 passed.
  • Time box (reset 10:15 after the critique agent's arithmetic): runner path first. Runner-subset suite green by 14:00; the 50-file live parity (A4) by 14:30; API and docs after; commit by 15:00; the full-set run finishes in the background. If the runner subset is not green by 14:00 or A4 is not met by 14:30, stop, report, leave the branch uncommitted.
  • Hard stop (Nathan, 09:30): if the runner is not reproducing the M5 candidate TSV by 16:00, stop; the fallback is shipping the candidate TSV with the image left on e_on_a (option 2), which needs nothing from this change.
  • Decision this change serves (Nathan, this chat, ~09:35: "build now, switch later"). The pre-declared M5 sweep found that A3 w0.2 + E qualifies (addendum in docs/reports/2026-09-26_fusion-sweep-predeclared.md; crop-fair ITW brief 0.228 vs 0.260, averse 0.239 vs 0.267, holdout 0.0065 vs 0.014, inner 0.135 vs 0.140). Nathan's 09:25 decision, recorded by the oversight chat, keeps e_on_a frozen and the 08:13 file as the draft-review payload, and revisits A3 only after NSA's number decodes to our direction with time left. This change makes that revisit a one-line switch by building everything except the switch itself. Nothing shipped changes here.

Problem

scripts/fuse_sweep_m5.py (committed at 09:14, e6341bb) produced a qualifying three-way rule, A3_w0.2_E: score = 0.6·rank(M1b v3) + 0.2·rank(handcrafted v5) + 0.2·rank(M5) in each detector's inner-OOF rank space, then the same M3 false-alarm suppression as e_on_a, then the Platt map at π_synth = 0.3, then the determinate map into [0.001, 1]. Its candidate artifacts exist (models/fusion_v2_candidate/constants.json, submissions/20260926-0914_M4_sweep_A3_w0.2_E_CANDIDATE_*.tsv), but the runner cannot execute it:

  • hearsay.pipeline.FusionConstants._from_v1 reads alpha_handcrafted and exactly two rank references (RANKED = ("m1b_v3", "handcrafted_v5")); the candidate file carries a weights dict and three references, so FusionConstants.load raises.
  • M5 is not a pipeline scorer. DETECTOR_ORDER has three columns; Models loads the XLS-R probe and Spectra only; analyze_clip runs two deep scorers.
  • The Docker image (hearsay:20260926-0753, rebuilding on runner v2 9614c18) ships neither the M5 checkpoint nor a runner that can use it.

If the draft-review number comes back in our direction, the pipeline change (1–2 h) is the long pole before the image rebuild (Docker chat's estimate: 45 min to 1 h). Doing it now, gated, removes the long pole.

Solution

D1. Scope: build the capability, do not switch

This change adds models/fusion_v2/constants.json, a loader that understands both file layouts, an M5 scorer in Models, the runner and API wiring, and tests. DEFAULT_CONSTANTS_PATH stays models/fusion_v1/constants.json; the shipped TSV, the draft-review payload and the image's rule are unchanged. The switch is a later, separate commit gated on Nathan's word (D8). The only file this change adds under submissions/ is the runner's full-set parity TSV with its log row, named PARITY (CLAUDE.md's every-experiment rule); it is not a submission and nothing existing is touched.

D2. Constants file v2 (written by scripts/fuse_sweep_m5.py --write)

Layout = the candidate file's layout plus two fields: weights ({"m1b_v3": 0.6, "handcrafted_v5": 0.2, "m5_xlsr_ft": 0.2}), rank_ref_inner_oof_sorted for each weighted detector (16,142 inner-OOF logits each, sorted), e_rule, platt {a, b, prior_shift = log(0.3/0.7)}, pi_synth 0.3, final "A3_w0.2_E", determinate_map, how (the rule in one line, as fusion_v1 has), and m5_checkpoint = {"dir": "models/m5_xlsr_ft_20260926-0741/model" (informational, repo-relative), "backbone_sha256", "head_sha256", "config_hash"} copied from that checkpoint's hashes.json (the export outputs/detector_scores/m5_xlsr_ft.csv was assembled from that model: models/m5_xlsr_ft_20260926-0741/meta.json scores). The script gains a --write flag mirroring fuse_sweep.py; without it the script writes only outputs/fusion/sweep_m5_report.json and sweep_m5_final_test.csv (today it also rewrites the candidate constants on every run, which stops). The Platt fit is the same deterministic LogisticRegression(class_weight="balanced") on inner OOF as the candidate's, so platt must match the candidate file to 1e-9 (A2). The --write gate is added before the script is run again, so the 09:14 candidate file is never rewritten by a refit; once fusion_v2 is written and matched against that original, models/fusion_v2_candidate/ (the original) is moved to outputs/fusion/fusion_v2_candidate/ (a gitignored record) so docker/build.sh, which stages every models/fusion_*/constants.json, does not ship a stale candidate file.

D3. Loader: one rank rule, N weighted detectors, both layouts

FusionConstants._from_v1 accepts either alpha_handcrafted (→ weights {m1b_v3: 1 − α, handcrafted_v5: α}; alpha stays populated for these files) or weights (every value > 0, sum within 1e-9 of 1, keys a subset of the fused columns other than spectra_aasist, each with a non-empty sorted rank reference; a zero weight is refused rather than silently loading and running a 657 MB model for a term that contributes nothing); a file with neither or both is refused with a message naming the field. The instance gets ranked (the weighted detectors in DETECTOR_ORDER order) and detectors = ranked + ("spectra_aasist",) in that order, so a v1 file still reports three detectors and a v2 file four. A file whose weights include m5_xlsr_ft must carry m5_checkpoint or it is refused (D6). The rule name stays e_on_a (the family: weighted rank blend with M3 suppression); weights("e_on_a") returns the weights plus spectra_aasist: 0.0; fuse computes base = Σ_d w_d·rank_d over ranked, imputes a missing weighted detector at rank 0.5 and names it, then applies E with the same strict inequalities as the sweep scripts (m3 < −3, base > 0.5); fusion_line prints one term per weighted detector. Existing v1 arithmetic, imputation and E-rule behaviour are unchanged, pinned by the existing tests.

D4. Fused columns and scorer selection

DETECTOR_ORDER = ("m1b_v3", "handcrafted_v5", "m5_xlsr_ft", "spectra_aasist") is the canonical order of every fused column; DEEP gains m5_xlsr_ft; ROLE["m5_xlsr_ft"] = "fused"; SCORER_FLAGS["m5"] = "m5_xlsr_ft". The scorers a run computes are the constants file's detectors, not DETECTOR_ORDER: the runner's resolve_scorers keeps returning the maximal set and the fusion path (its tests pin that), and main takes the real list from scorers_for(consts) after loading the file; the API's settings() reads the file's detectors when the file exists (memoized on path and mtime) and falls back to the env-derived list only when it does not. Under fusion_v1 M5 is neither loaded nor run, under fusion_v2 all four run. The runner's "running all of them" note moves out of resolve_scorers and prints only when --detectors omitted a column the loaded file needs. --detectors m1b alone (M1 only, no fusion) is unchanged.

D5. The M5 scorer

M5_DIR = REPO / "models" / "m5_xlsr_ft_20260926-0741" / "model". Models(..., load_m5: bool = False, m5_dir=M5_DIR); load_deep loads it with hearsay.m5_model.load_m5 (hash-verified, eval mode) after Spectra and records its load time; m5_logit(x) is exactly scripts/m5_score.py's sequence on one clip: xs, mask = hearsay.m5_data.collate([hearsay.m5_data.deploy_transform(x)]) (trim_silence → band-limit → cap 8 s → normalize, the order the export used) then score_batch(net, xs, mask)[0]; it raises when M5 was not loaded, as spectra_logit does. No float16 rounding (the M5 export is fp32), no layer truncation (the checkpoint is saved truncated to 12 layers), the shared set_cpu_threads cap. x is ctx.audio, the single ffmpeg decode every detector shares. Models.version() gains m5 (the checkpoint's directory name: the parent when the dir is called model, so m5_xlsr_ft_20260926-0741, else its own name such as m5_shipped) plus m5_backbone_sha and m5_head_sha (12 hex chars each); _deep_entry gets an M5 evidence sentence.

D6. Checkpoint identity gate

When the constants carry m5_checkpoint and M5 is loaded, the runner and the API compare the loaded checkpoint's hashes.json values to the constants' before any file is scored and refuse on mismatch (a rank reference built from one model and a runner scoring with another would be silently wrong). hearsay.pipeline.check_m5_identity(hashes, consts) is the one function (hashes = the checkpoint's hashes.json values, read from the directory before the load or from the loaded Models.m5_hashes after it); the runner calls it after loading models, the API inside get_models. Both also run a cheap pre-load gate (m5_dir/hashes.json against consts.m5_checkpoint) right after the constants load, before the cache is opened and before the 11 s checkpoint load. The runner turns either refusal into sys.exit("error: …") (its convention); the API into an HTTP 500 with the message, cached in _state so the 657 MB reload is not repeated per request. Loudness after load: a weighted scorer that errors on a clip is imputed at rank 0.5 by design (one bad file must not lose the row), so the runner (a) makes the preflight require an ok entry for every scorer in use on both the silence and the chord clips and compares the pre-gate p_fused between the two passes as well as the final score, and (b) tallies status == "error" per fused scorer over the run into run_meta.json (n_scorer_errors), prints it in the done: line, and exits non-zero after the TSV is written when a weighted scorer errored on any file in a --compare-tsv run or on more than 1% of files otherwise. A valid TSV always exists; the exit code says whether to trust it.

D7. Runner and API wiring

scripts/run_pipeline.py: --m5 DIR (default default_m5(app_root): models/m5_shipped when it exists under the app root, the Docker staging name, else M5_DIR); cache_identity gains m5 (the checkpoint's head_sha256 prefix, None when M5 is not among the scorers) beside probe, hc, constants_sha and scorers, so a v1 cache is never reused for a v2 run; resolve_scorers returns the constants file's detectors (D4); Models gets load_m5 from the scorers; check_m5_identity after load; run_meta.json and every response's version.fusion record <parent dir>/<file> (e.g. fusion_v1/constants.json) instead of the bare file name, which was the same for both layouts. src/hearsay/api.py: settings() derives scorers from the constants file, get_models passes load_m5 and runs the identity check. refuse on a cached v1 response under a v2 rule raises KeyError (missing m5_xlsr_ft logit; "rescore instead"), the existing contract. timings.csv gets one column per deep scorer (constant set, DEEP order); on resume, a timings.csv whose header differs from the current one is moved aside like a stale cache, never appended to.

D8. The switch (not in this change; recorded so the audit can tell them apart)

Executed 12:35 on Nathan's word: GO A3 at 12:20 (relayed by the oversight chat, evidenced by the 12:03 draft-send ledger row and ~/Downloads/CrossExam_predictions.tsv byte-identical to the 09:14 file) and "switch" typed in this chat at 12:35 (the session's permission gate had refused the relayed word alone). Step (1) the default moved to fusion_v2 (one line; the three tests that pinned it, incl. the Docker lane's B6, follow); step (2) not needed: the 09:14 candidate pair is the shipped pair, sent and logged by the oversight chat; step (3) dropped: NSA does not require the image (~12:00), it stays on e_on_a as evidence; step (4) the branch table and the addendum updated here, README by its chat. Confirmed live (12:40, outputs/runner/switch_50): scripts/run_pipeline.py --team CrossExam with no --fusion flag loads fusion_v2/constants.json (args.fusion None, fusion_final A3_w0.2_E, four scorers) and writes CrossExam_predictions.tsv; on 50 template files vs the submitted file: Spearman 1.0, max abs diff 2.6e-4, 0 scorer errors. Runner-subset suite after the switch: 163 passed; full suite: 510 passed, 2 warnings in 235.96s (0:03:55). Team name (oversight chat, 11:05): Cross Exam; the deliverable is CrossExam_predictions.tsv (runner --team CrossExam). The draft went to NSA at ~11:05 as the 08:13 e_on_a file, byte-identical (sha 096f3f0c…). The runs under outputs/runner/ here use the default team name and are parity artifacts, not deliverables. On Nathan's "switch": (1) DEFAULT_CONSTANTS_PATH = CONSTANTS_V2_PATH (one line) and the docstrings that name the default; (2) scripts/fuse_sweep_m5.py --write --tsv writes the shipped TSV pair under a new timestamp with log rows (values must equal the 09:14 candidate pair exactly: same exports, same fit) and the notes carry the min score; (3) the Docker chat's tests/test_docker_image.py B6 pin moves to fusion_v2, build.sh stages models/m5_shipped, the image is rebuilt, smoked and parity-checked against the new TSV; (4) README runner section, docs/reports/2026-09-26_draft-review-branches.md row 0.20–0.45, STATUS, architecture and the CLAUDE.md disclosure ("M5 ... used live in the runner") follow, by their owners. Until then fusion_v2 is exercised only with --fusion models/fusion_v2/constants.json.

D9. Docs and messages

Edited by this lane: this run spec; docs/reports/2026-09-26_fusion-sweep-predeclared.md (one dated line under the addendum: the v2 file exists, the runner can execute it with --fusion, default unchanged pending the switch); docs/reports/2026-09-26_runner-docker.md (a v3 section: M5 live parity and timing). Messaged, not edited (owners named in docs/handoffs/2026-09-26_oversight-handoff.md): the Docker chat (staging models/m5_shipped from M5_DIR, the 657 MB layer, the B6 pin, memory), the README chat (runner section, the "Pending: a second pre-declared sweep" placeholder), the oversight chat (STATUS, architecture §9, code map, CLAUDE.md disclosure, the frontend contract's additive fields for Hrushi: a fourth fusion.weights key, a fourth fused detector entry, version.models.m5).

D10. Order of operations

  1. fuse_sweep_m5.py: --write, how, m5_checkpoint; run it read-only first and confirm the crop-fair table reproduces; then --write; compare fusion_v2 to the candidate; move the candidate dir.
  2. Loader (D3) with its tests; existing v1 tests must not change.
  3. M5 scorer (D5, D6) with its tests (fake net + the TINY random-init config from tests/test_m5_model.py).
  4. Runner and API (D4, D7) with their tests.
  5. uv run pytest -q and uv run ruff check ..
  6. Live: 50 template files with --fusion models/fusion_v2/constants.json --compare-tsv <candidate>; then all 1,671 in the background; record parity, preflight and per-clip time.
  7. Docs (D9), commit, Claude critique loop, Codex audit, messages to the lanes.

What will change

Create: models/fusion_v2/constants.json (gitignored; written by the script), this run spec, the plan file and its Codex review. Modify: scripts/fuse_sweep_m5.py, src/hearsay/pipeline.py, scripts/run_pipeline.py, src/hearsay/api.py, tests/test_pipeline.py, tests/test_api.py, docs/reports/2026-09-26_fusion-sweep-predeclared.md, docs/reports/2026-09-26_runner-docker.md, submissions/log.csv (no: nothing is logged by this change; listed to say so). Move (gitignored): models/fusion_v2_candidate/ → outputs/fusion/fusion_v2_candidate/. Never: models/fusion_v1/constants.json, scripts/fuse_sweep.py, submissions/*.tsv, docker/*, Dockerfile, tests/test_docker_image.py, src/hearsay/m5_*.py, scripts/m5_*.py, README.md, docs/STATUS.md, docs/architecture.md, CLAUDE.md, DEFAULT_CONSTANTS_PATH's value.

Tests (P2, frozen)

Amended (11:20, from the pre-audit critique): the A5 command above is the two-pass sequence Codex finding 2 asked for, one polarity per invocation, the flip pass pinning the first pass's git sha so the cache is reused (the cache identity includes the sha and other lanes commit to main during a run); T25 and T26 belong to tests/test_pipeline.py, listed there now; T27 added (the exit-4 wiring end to end).

Amended before the plan (09:58, from the risk agent's perturbation analysis): A4 tightened from max 0.01 / Spearman 0.999 to max 0.005 / mean 5e-4 / Spearman 0.9999 with zero verdict or E-rule flips, plus a direct M5-logit gate; T24 added for the sub-400-sample crash path. Nothing was loosened.

New in tests/test_pipeline.py (hermetic unless marked):

  • T1 test_v2_constants_load_weights_refs_and_checkpoint: toy v2 dict → ranked order, four detectors, weights, m5_checkpoint stored, how stored.
  • T2 test_v2_constants_reject_bad_files: weights not summing to 1; a negative weight; a zero weight; a NaN weight; an unknown key; a NaN in a reference; a 2-D reference; a weighted detector with no reference; an unsorted reference; neither alpha_handcrafted nor weights; both; an M5 weight without m5_checkpoint. Each refused with the field named.
  • T3 test_v1_file_and_its_v2_twin_fuse_identically: TOY_V1 vs the same numbers as weights {0.8, 0.2}: identical FusionOutput on the three existing logit sets, and detail["base"] == (1 - 0.2) * 0.6 + 0.2 * 0.8 with exact == (the old expression, so a later regression to sum() or np.dot fails here, not only in the data-gated parity test).
  • T4 test_e_on_a_three_way_is_fuse_sweep_m5_arithmetic: hand-computed base, E applied and not, p; M5 missing → rank 0.5 and named; M3 missing → no suppression and named.
  • T5 test_e_rule_boundaries_are_strict: with four-point references [-2, -1, 1, 2] for all three detectors and logits 0.0, every rank is 0.5 and the accumulated base is exactly 0.5 with margin −7: not suppressed; M5 logit 1.5 (rank 0.75, base 0.55): suppressed. With TOY_V2 (base 0.64) margin exactly −3.0: not suppressed; −3.0000001: suppressed.
  • T6 test_fusion_line_lists_every_weighted_term: the routing-log string names three terms with their weights.
  • T7 test_version_fusion_names_the_directory: version.fusion is fusion_v1/constants.json for a file under models/fusion_v1; the existing v1 assertions updated where they pinned the bare name.
  • T8 test_m5_logit_is_the_m5_score_sequence_on_shared_audio: a fake net records its input; it equals collate([deploy_transform(ctx.audio)]); the logit returned is the net's.
  • T9 test_m5_not_loaded_raises: Models(load_deep=False). m5_logit raises like spectra_logit.
  • T10 test_m5_tiny_net_scores_short_silent_and_long_clips: build_model(tiny=True) on a 0.3 s clip, 4 s of zeros and a 10 s clip: finite logits.
  • T11 test_m5_backbone_layer_count_is_untouched_by_models: the tiny net's layer count before and after Models holds it.
  • T12 test_m5_identity_gate: matching hashes pass; a changed head_sha256 in the constants is refused; the counterfactual (constants without m5_checkpoint on a v1 file) is a no-op.
  • T13 test_runner_resolve_scorers_from_the_constants_file: a v1 toy file → three scorers; a v2 toy file → four; m1b alone → None.
  • T14 test_runner_cache_identity_includes_m5_and_refuses_a_v1_cache_under_v2.
  • T15 test_refuse_v1_cache_under_v2_raises_key_error.
  • T16 test_missing_doc_and_decode_failure_under_v2_sit_below_the_block: all four inputs imputed.
  • T17 test_flip_under_v2_reverses_determinate_rows_and_keeps_the_block.
  • T18 test_analyze_v2_response_shape: REQUIRED keys unchanged; an m5_xlsr_ft entry with role fused, score in [0, 1], non-empty evidence; fusion.weights has four keys; version.models.m5 present.
  • T19 test_default_constants_path_is_still_v1.
  • T20 test_v2_platt_and_refs_match_the_candidate (needs_data): models/fusion_v2/constants.json vs the moved candidate: weights equal, references equal, Platt within 1e-9.
  • T21 test_v2_parity_exports_to_candidate_tsv (slow, needs_data): exports → fusion_v2 → policy vs submissions/20260926-0914_..._our_direction.tsv and ..._FLIPPED_...tsv, all 1,671 rows, max abs diff ≤ 1e-9 (the v1 twin of this test reads 4.4e-16).
  • T26 test_runner_scorer_error_tally_and_exit_code: the pure helpers on synthetic docs: a fresh failure, a cached failure (a row that never went through the scoring loop), a handcrafted error counted under handcrafted_v5, a decode-failure row and a missing-file row excluded (the default answer is not a scorer crash), the exact 1% boundary, strict mode with --compare-tsv, and spectra excluded.
  • T25 test_preflight_refuses_a_scorer_that_errors: rp.preflight with a fake whose m5_logit raises, under the v2 toy constants, raises naming m5_xlsr_ft; with the same fake under v1 it passes (M5 is not in use). Counterfactual for D6's loudness clause.
  • T27 test_runner_exit_4_when_a_weighted_scorer_fails_but_the_tsv_is_written: rp.main end to end on three real WAVs with the v2 toy file and a fake whose M5 fails: the TSV is written, run_meta.json carries n_scorer_errors and version.fusion, the return code is 4; a healthy fake returns 0; a checkpoint whose hashes differ is refused before the cache is opened.
  • T24 test_m5_failure_on_one_clip_is_imputed_not_fatal: a net that raises (the real model raises inside conv1d below 400 samples) gives an m5_xlsr_ft entry with status error, the row is fused with M5 imputed at rank 0.5 and named, and analyze_clip returns normally. New in tests/test_api.py:
  • T22 test_api_loads_m5_only_when_the_constants_need_it: HEARSAY_FUSION pointing at a v2 toy file written at tmp_path/fusion_v2/constants.json → four scorers and load_m5=True; pointing at a v1 toy file at tmp_path/fusion_v1/constants.json → three and False.
  • T23 test_health_reports_the_file_s_scorers: /health before any model loads lists three scorers under the v1 toy file and four under the v2 toy file, and fusion reads fusion_v1/constants.json and fusion_v2/constants.json respectively; the existing health test's assertion on the default file becomes conditional on that gitignored file's presence (three when present, the env-derived list when absent). Existing, run unchanged: tests/test_docker_image.py (the Docker lane's static checks against the runner, working-tree version), tests/test_docs_consistency.py, the whole suite.

Acceptance criteria

  • A1 T1–T27 pass; every existing test still passes; ruff clean. Full suite: no fewer than 452 passed plus the new tests.
  • A2 models/fusion_v2/constants.json matches the candidate file: weights equal, three references equal element-wise, Platt a and b within 1e-9 (T20; the fit is the same deterministic solver on the same rows, so equality is expected and any last-digit drift is recorded); how and m5_checkpoint present; pi_synth = 0.3.
  • A3 Exports → fusion_v2 → policy reproduce both 09:14 candidate TSVs on all 1,671 rows to ≤ 1e-9 (T21; with the candidate's own Platt the risk agent measured 6.7e-16, so anything above 1e-12 means the refit drifted and is recorded).
  • A4 Live, 50 template files, gate on, --fusion models/fusion_v2/constants.json, against the candidate TSV: Spearman ≥ 0.9999, max abs diff ≤ 0.005, mean abs diff ≤ 5e-4, 0 rows over 0.01, 0 verdict (0.5) crossings and 0 E-rule flips vs the export path; preflight (silence, chord) finite, reproducible within 1e-6, both gated; 0 decode errors. M5 live logit vs the export column on those files: max |Δ| ≤ 0.02 (the recorded CPU-vs-A100 gap is 0.0118; the earlier band-limit-before-trim bug showed as 0.279, which the probability gate alone would not catch). Also measured and recorded, not gated: the real model's batch-1 (pipeline) vs batch-8 (m5_score.py) logit delta on the same 50 files.
  • A5 Live, all 1,671 files, our direction and then --flip on the same cache against the FLIPPED candidate: the same marks on all rows; the per-clip M5 time and the total wall time recorded (expectation about 0.2 s per clip added on the Mac at 6 threads, possibly more under the ECAPA thread halving); the our-direction TSV copied under submissions/ as a PARITY file with a log row (validation score 0.0065 = the candidate's holdout, clean-only the same, notes carrying the parity numbers). If A5 fails there is no copy and no row and the failure is the named blocker.
  • A6 Under fusion_v1 (the default) the runner neither loads nor runs M5, and its 50-file parity against the 08:13 TSV is unchanged (Spearman 1.0, max ≤ 3e-5).
  • A7 The identity gate refuses a mismatched checkpoint before scoring (T12), and a v1 cache is not reused under v2 (T14).
  • A8 DEFAULT_CONSTANTS_PATH still points at fusion_v1 (T19); no existing file under submissions/ is modified and the draft-review payload is untouched (sha256 096f3f0c… per docs/reports/2026-09-26_draft-review-branches.md); the one addition is the runner-made full-set parity TSV, copied under a new name marked PARITY with its log row (A5), never a promotion of the candidate.
  • A9 The sweep script no longer writes under models/ without --write, and its read-only run prints the crop-fair table (inner 0.1351, holdout 0.0065, ITW brief 0.228, averse 0.2385 for A3 w0.2 + E).
  • A10 The frontend JSON is additive: REQUIRED keys unchanged (T18).
  • A11 A weighted scorer that fails is loud: the preflight refuses it (T25); a run in which M5 errored on any file with --compare-tsv, or on more than 1% of files otherwise, writes its TSV and exits 4 with n_scorer_errors in run_meta.json (T26, T27; rows that never decoded or had no file are the default answer, counted in flags, not scorer crashes); the 50-file and full runs of step 7 report n_scorer_errors = 0 for every scorer.

HEARSAY standing failure modes

  1. Laundering / telephony / replay: nothing new is modelled; M5's clean-vs-transcoded readout is on record (models/m5_xlsr_ft_20260926-0741/codec_readout.json, holdout 0.328 clean vs 0.363 transcoded) and the Docker smoke exercises MP3 and FLAC through the same decode. Physical replay is not covered.
  2. Generator / speaker overfitting: the rule was selected under a procedure written before the results, with In-the-Wild brief-cost minDCF as the objective and the outer holdout as a veto ("no worse than +0.05"), so the holdout did enter selection as a guard; the Platt map fits on inner OOF only. This change reproduces that frozen candidate and re-selects nothing; the pending independent evaluation is NSA's draft-review number on the test set (the decoding table). Any renewed selection would need an inner-only procedure with the outer holdout read once, afterwards.
  3. Class prior: pi_synth = 0.3 in the file and prior_shift = log(0.3/0.7), pinned (A2); the candidate also improves under the sponsor code's inverted cost (ITW averse 0.239 vs 0.267), so the decision does not flip between readings.
  4. Shortcuts: M5 sees the same capped, trimmed clip the export saw; no filename or timestamp reaches a scorer; the crop-fair rerun was the length-shortcut check (whole-clip 0.215 → crop-fair 0.228, both recorded).
  5. Loader format errors: M5 consumes ctx.audio, the shared 16 kHz mono ffmpeg decode (T8); the runner's preflight and the Docker smoke cover WAV, MP3 and FLAC.

Amendments before the plan was finalized (10:15, from the critique agent; recorded so the freeze is auditable)

  1. Time box reset (above): the original "2 h of build" could not hold with the step budget; the runner path now lands first and the API last, with two dated stops.
  2. D2: the --write gate is added before the sweep script is run again, so T20/A2 compare against the 09:14 original, not a refit of it.
  3. D3: a zero weight is refused (was "≥ 0").
  4. D4: resolve_scorers keeps its return value; scorers_for(consts) and a relocated "running all of them" note replace the earlier wording; the API reads the file's detectors when the file exists.
  5. D5: version() records both checkpoint hashes.
  6. D6: pre-load hash gate, sys.exit / HTTP 500 conventions, and the loudness clause (preflight ok requirement, n_scorer_errors, non-zero exit) with T25 and A11.
  7. D7: timings.csv header check on resume.
  8. T5 fixture made constructible (four-point references); T3 gains the exact old-expression check; T22/T23 paths fixed; the plan's extra real-weights slow test is dropped (not in this list).
  9. (10:25, from the Codex plan review) The scorer-error tally counts cached rows and normalizes the handcrafted name (T26); the full-set check runs each polarity against its own reference; the full-set parity TSV is logged (A5, A8, D1); the API derives scorers through FusionConstants.load; finite/1-D checks on weights and references (T2); the runner's note keys on the typed flags; the outer holdout's role in the pre-declared selection is recorded under standing failure mode 2; a single 15:45 deadline bounds the audit loop.

Doc impact

Committed by this lane: this spec; the plan and its review; docs/reports/2026-09-26_fusion-sweep-predeclared.md (one line); docs/reports/2026-09-26_runner-docker.md (v3 section). Committed too (confirmed from the file-impact sweep): docs/handoffs/2026-09-26_m4-fusion-handoff.md, a dated note under "What to do next" step 3 that the runner part is done, so its lines 30, 35, 75 and 104 stop misleading the next reader. Messaged, not edited: README, STATUS, architecture, code map, CLAUDE.md disclosure, the Docker spec, the frontend contract (D9). Nothing in CLAUDE.md changes until the switch (no new model or dataset: M5 is already disclosed).

Asks to other lanes (messages, their files)

  • Docker chat: on the switch, stage M5_DIR as docker/build/models/m5_shipped (the runner's default_m5), the asset manifest covers it, memory 3.3 → ~4.2 GiB in the 5.8 GiB VM (their 09:20 estimate), and move the B6 default-constants pin to fusion_v2. Nothing before the switch.
  • README chat: on the switch, the runner section (default rule and file), the parity table (v2 numbers), the "Pending: a second pre-declared sweep" placeholder, the ablation table's rule line.
  • Oversight chat: STATUS fusion and runner rows, architecture §9 (M5 becomes a live scorer), code map (pipeline.py constants), CLAUDE.md disclosure wording, and the frontend contract note for Hrushi.

Results (execution 10:37 → 11:20 code, commit 8316e50 at 11:01; follow-up docs commit after A5; HEAD at start 1124d74, other lanes committed in between, none touching the cited files)

  • Step 0. main, worktree confirmed; the draft-review payload's sha256 starts 096f3f0c before and after. The Docker chat was told at 10:38 (message id d1d90683). The frozen sweep tripwire printed inner 0.1395 / holdout 0.014 / ITW brief 0.2603 for E_on_A_alpha0.2 (no export drift).
  • Step 1 (A9, A2). With the --write gate in place, the read-only run printed the crop-fair table (A3_w0.2_E inner 0.1351 / holdout 0.0065 / ITW brief 0.228 / averse 0.2385, t_F −3.8985, winner A3_w0.2_E) and left models/ untouched (cmp of the candidate file against the 10:37 copy: identical). --write produced models/fusion_v2/constants.json (964 KB): weights equal, the three 16,142-point references equal element-wise, Platt a = 17.692826639924263 and b = −8.151475321940495 identical to the candidate's (delta 0.0), pi_synth 0.3, how present, m5_checkpoint = the checkpoint's hashes.json values (5f71940c…, c4aea87a…, 23027e87…). The candidate directory moved to outputs/fusion/fusion_v2_candidate/ at 10:45 (both paths gitignored).
  • Step 6 (stop 1, 10:50). tests/test_pipeline.py + test_docker_image.py + test_docs_consistency.py: 147 passed (pipeline 78 collected: the 37 existing functions plus T1–T26 as 41 items, T2 parametrized over 15 broken files, T21 over both polarities). After the 11:20 critique fixes: pipeline + API 94 passed (T2 21 cases, T27 added). Data-gated (-m "slow or needs_data"): 8 passed, among them the v0 and v1 parity rows (still 4.4e-16) and T20/T21. tests/test_api.py: 10 passed (8 existing plus T22, T23). ruff clean on every file of this change; the repository-wide ruff check . fails only in src/hearsay/analyzer.py (the frontend lane's file, commit 19925a3, untouched here).
  • A3. Exports → fusion_v2 → policy vs the 09:14 candidate TSVs, 1,671 rows: max |Δ| 6.7e-16 (our direction), 7.2e-16 (flipped); T21 pins ≤ 1e-9.
  • A4 (stop 2, 10:52; outputs/runner/v2_50). 50 template files, gate on, --fusion models/fusion_v2/constants.json, vs the candidate TSV: Spearman 1.000000, max abs diff 2.6e-4, mean 1.2e-5, 0 rows over 0.01; row by row against the export path: 0 E-rule flips, 0 verdict flips; n_scorer_errors all zero; preflight silence 0.0009 / chord 0.0010 (pre-gate 0.898 / 0.939), both gated, reproducible; M5 live vs export max |Δlogit| 6.8e-3, median 6.9e-4 (gate 0.02); M5 batch 1 vs batch 8 max 5.7e-6. Model load 8.8 s (M5 0.89 s), 1.10 s per file (0.78 under v1), maximum resident set 4.0 GB. Exit 0.
  • A6, frozen path (11:03). Exports → fusion_v1 → policy on the new loader vs the 08:13 TSVs, all 1,671 rows: max |Δ| 1.1e-16 our direction and flipped, and bit-identical to the pre-change loader (the 1124d74 module gives 0 mismatches on every base and p over 1,671 rows × 2 polarities and the same 1.1e-16; the 4.4e-16 in the runner report's v2 table and the README was an earlier measurement, not the old code's result on today's exports).
  • A6 (outputs/runner/v1_50_after, 10:55). The same 50 files under the default (fusion_v1, no --fusion) vs the 08:13 TSV: Spearman 1.000000, max abs diff 2.73e-5, mean 6.5e-7 (the v2 report's own numbers, unchanged); version.scorers = the three v1 columns, version.fusion = fusion_v1/constants.json, models.m5 empty, no m5 in load_seconds; n_scorer_errors all zero; exit 0. (3.4 s per file only because the full-set v2 run and the test suite were sharing the Mac.)
  • A5 (outputs/runner/v2_full, 10:52 → 11:30 our direction; flip pass 11:30, which overwrote run_meta.json and preflight/ with the flipped pass's; the first pass's stdout is kept as outputs/runner/v2_full/first_pass_stdout.txt). All 1,671 template files, gate on, --fusion models/fusion_v2/constants.json, working tree of 8316e50 (header sha 0c0b2f1, the HEAD other lanes had moved to when the run started; the flip pass pinned it with HEARSAY_GIT_SHA and reused all 1,671 cached rows in 22 s, no stale cache). Our direction vs the candidate TSV: Spearman 1.000000, max abs diff 9.27e-4, mean 1.83e-5, 0 rows over 0.01; --flip vs the FLIPPED candidate: Spearman 1.000000, max 9.27e-4, mean 1.83e-5 (share above 0.5: 0.2735 and 0.7265, the candidate's 27.4%). Row by row against the export path: 0 E-rule flips (the M3 step fires on 47 test rows, so this reading is not vacuous), 0 verdict flips; n_scorer_errors all zero, 0 gated, 0 decode errors, exit 0 both passes. Timing: 1.34 s per file mean (median 0.98; the first 200 files overlapped the test suite), M5 0.274 s per clip, M1b 0.19, Spectra 0.49; model load 10.6 s; wall 38 min. M5 live vs export on all rows: median 7.0e-4, p99 9.4e-3, max 0.035; 5 of 1,671 rows exceed the 0.02 mark (16 exceed 0.01). As written, the A5 M5-logit mark is therefore not met; the analysis: the mean signed difference is +3e-4 with live above export on 1,047 of 1,671 rows (63%), so a small systematic offset rather than pure noise, no duration dependence (r = −0.05; the ten clips over 8 s are at ≤ 1.3e-3), the five rows are ordinary 3.1–3.7 s clips, so this is the tail of the same CPU-on-WAV vs A100-on-FLAC distribution the 50-file parity_f6 sample (max 0.0118) was drawn from, three times its sample maximum on 33 times the rows, and not the transform-order regression the mark was set to catch (that read 0.279 on many rows). Its effect on the probability is bounded by the rank step: max |Δp| 9.3e-4 on those rows, no flip. Recorded as a deviation for Nathan's judgment, not waived (Codex audit round 1: Fail on this mark; see Audits). Attribution (12:08): the five outlier clips scored through scripts/m5_score.py (the export's own CPU path, batch 8) agree with the runner to ≤ 2.9e-6 (HGT7317804 −5.8247 both; HGT1483864 −2.8309; HGT8878334 −1.6642; HGT4924916 +0.1484; HGT8088693 −4.4768), and it is that CPU value that sits 0.020–0.035 from the A100 export; so the residual is upstream of the runner, in the CPU-vs-A100 and raw-WAV-vs-bundled-FLAC scoring of the export, exactly where parity_f6.json located it, and nothing in this change can close it short of re-scoring the export on this Mac. PARITY artifact: copied at 11:31 as submissions/20260926-1131_M4_runner_fusion_v2_M5_live_PARITY_our_direction.tsv (1,671 rows, template order, min 0.0014) with a submissions/log.csv row, then withdrawn at 12:15 per this clause and the Codex audit (file removed, a dated withdrawal row appended; the evidence stays under outputs/runner/v2_full/) until Nathan rules on the logit mark. The draft payload's sha still starts 096f3f0c.
  • A1 (11:00). Full suite uv run pytest -q: 504 passed, 0 failed (baseline 452 at 09:45; the 52 added are T1–T26 with their parametrizations, plus other lanes' tests committed since). ruff clean on every file of this change (repo-wide lint red only in the frontend lane's analyzer.py, see Deviations).
  • A8. DEFAULT_CONSTANTS_PATH unchanged (T19); git status shows nothing under submissions/ before the A5 PARITY copy.
  • A10. T18.

Deviations

  • resolve_scorers keeps returning the maximal set; scorers_for(consts) narrows it in main (spec amendment 4). The API's settings() reads the file's detectors through FusionConstants.load memoized on path and mtime, and labels the source (scorers_from).
  • The extra real-weights slow twin test was dropped (spec amendment 8); the M5 live-vs-export check is the 50-file join above, recorded here rather than as a test.
  • ruff check . is red at HEAD because of src/hearsay/analyzer.py (frontend lane); reported to the oversight chat, not fixed here.
  • Test names differ from the P2 list for eight tests (same content): T11 → test_m5_load_reads_hashes_and_leaves_the_layer_count, T13 → test_runner_scorers_come_from_the_constants_file, T14 → test_runner_cache_identity_includes_m5, T15 → test_refuse_v1_cache_under_v2_raises, T16 → test_v2_missing_and_decode_failure_sit_below_the_block, T17 → test_v2_flip_reverses_determinate_rows_and_keeps_the_block, T20 → test_v2_file_matches_the_0914_candidate, T21 → test_v2_from_exported_logits_reproduces_the_0914_candidate_tsv.
  • The per-file sidecar (write_sidecar, untouched) emits one column per DETECTOR_ORDER entry, so v1 runs now carry an empty m5_xlsr_ft column; the layout is constant across rules (documented in the runner report), not narrowed per run.
  • The 50-file join (outputs/runner/join_vs_exports.py, outputs outputs/runner/v2_50/join_vs_exports.txt and outputs/runner/v2_full/join_vs_exports.txt) is recorded beside the runs rather than as a test; on the 50 files the M3 step fired on 0 rows, so the "0 E-rule flips" reading there is vacuous; the full-set join (47 rows suppressed, 0 flips) is the one that exercises it.
  • A5's M5-logit mark (≤ 0.02 on every row) is exceeded on 5 of 1,671 rows (max 0.035). The probability marks all hold. See A5 for the analysis; the mark was calibrated on a 50-file sample and the population tail is wider. Left as recorded, not loosened.

Codex plan review

10:17, docs/reports/2026-09-26_m4-fusion-v2-m5-scorer-plan-review.md: eight findings (six critical: the error tally missing cached rows and the handcrafted name; the full-set flip check against the wrong reference; no submission-log row; the API assuming a detectors field; the outer holdout's role in selection; an unbounded schedule; two suggestions: NaN guards; the scorer note keyed on the wrong set). Each is addressed in the plan's last section and in amendment 9 above; the tests that pin them are T2 (finite/1-D), T26/T27 (tally, exit code), T22/T23 (API), and the two-pass A5 command.

Audits

Claude pre-audit critique, round 1 (11:15, on 8316e50): Overall Acceptable, ten findings, all applied in f3609ea (decode/missing rows excluded from the scorer-crash tally; typed weights and non-empty checkpoint hashes in the loader; T27 end to end; T26 boundary; the flip pass pinning the run's sha; the Commands block; test-name map; sidecar layout; handoff sha). Round 2 requested at 11:45 on f3609ea.

Codex audit, round 1 (11:47, docs/specs/2026-09-26_m4-fusion-v2-m5-scorer-audit.md): Overall Fail. Findings and dispositions:

  1. Test coverage, Fail: A5's per-row M5-logit mark (≤ 0.02) is exceeded on 5 of 1,671 rows (max 0.0350, independently recomputed by the auditor); the recorded analysis is not a waiver. Open, Nathan's decision: accept the deviation (my proposal, not an amendment until he says so: replace A5's per-row logit mark by a distribution mark, median ≤ 1e-3, p99 ≤ 0.01, max ≤ 0.05, with the probability marks and zero flips as the binding ones), or reject it, in which case the PARITY row is struck and the live-vs-export gap is investigated further (it is the CPU-on-WAV vs A100-on-FLAC tail; the export cannot be reproduced closer on this Mac without re-scoring it here).
  2. Plan adherence, Fail: A5 says no copy and no log row when it fails, and the PARITY artifact was copied and logged before the logit mark was judged. Fixed as far as it can be without Nathan: the row now reads "VALIDATION EVIDENCE with one acceptance mark open … pending Nathan's acceptance or rejection" (11:50); the TSV stays as evidence (never a submission); if Nathan rejects, the row is struck with a dated note and the file removed.
  3. Verification limitation: the 504-pass full suite predated the critique fixes. Fixed: the full suite was re-run at f3609ea (11:58): 510 passed, 2 warnings in 209.27s (0:03:29). Repository lint red only in src/hearsay/analyzer.py (frontend lane), unchanged.
  4. Documentation: the PARITY log row's share>0.5 0.7265 was the flipped pass's figure (read from run_meta.json after the --flip pass rewrote it); the our-direction TSV's share is 0.2735. Fixed 11:50 in the row's notes, with the correction dated.

Claude critique, round 2 (11:55, on f3609ea): Overall Fail on the same open item (A5's logit mark and the PARITY row kept against A5's failure clause), the code judged stopped-moving (163 hermetic + 6 data-gated tests, ruff clean, the v1 path 0 mismatches against the 1124d74 module). Its record findings, fixed at 12:05: the ledger had been rewritten with LF endings by the in-place edit (restored to CRLF, csv.writer's; the in-place correction stays as committed rather than a third edit, and future corrections are appended rows); the "one ulp tighter than 4.4e-16" attribution was false (the old loader also reads 1.1e-16 today; reworded here and in the runner report); "no sign bias" overstated (63% of rows live > export; reworded); the flip pass's timestamp and the overwritten first-pass metadata (stdout kept); the distribution mark labelled as a proposal. Its attribution ask (score the five outlier clips through scripts/m5_score.py) is recorded under A5.

Codex audit, round 2 (12:10, on 3d00938 + the working tree): Overall Fail on the same item (Test coverage: the logit mark; Plan adherence: the PARITY copy and row kept against A5's failure clause); Scope discipline and Documentation Excellent, Regression Acceptable (510 recorded, six focused tests re-run by the auditor). Its instruction, followed at 12:15 pending Nathan: the evidence stays under outputs/runner/v2_full/, the submissions/ copy was removed, and the 11:31 row was withdrawn by an appended dated row (the ledger is append-only; the 11:31 row stays as history). State at hand-back (12:15): every criterion met except A5's per-row M5-logit mark, Nathan's call.

Closure (12:35). Nathan accepted the M5-logit deviation with the switch (GO A3 at 12:20 via the oversight chat; "switch" typed in this chat at 12:35): 5 rows at ≤ 0.035 in logit, ≤ 9e-4 in probability, rank order identical, the residual being the CPU-vs-A100 export gap and not the runner. A5's logit mark is amended accordingly: median ≤ 1e-3, p99 ≤ 0.01, max ≤ 0.05, with the probability marks and zero flips binding; measured 7.0e-4 / 9.4e-3 / 0.035. The evidence stays under outputs/runner/v2_full/ (its JSONs regenerated in our direction at 12:30 after the flip pass had overwritten them); no PARITY copy is re-made under submissions/ because the shipped file itself is now the 09:14 A3 TSV with its own ledger rows. With that, every acceptance criterion is met or amended with Nathan's word, and the two Fail lines of the Codex audits (this mark and the PARITY row kept against A5's clause) are closed.
